The Initial Situation.
A retail company was investing in the development of new production sites to expand its food production capabilities
The goal: to align both existing and new sites with a unified process and technology standard (MES + ERP). A complex initiative with high strategic relevance for increasing efficiency, transparency, and long-term viability of production
The Approach.
We took full responsibility for project planning and tracking, coordination of project teams, and overall budget control
Additionally, we managed external service providers and ensured a structured escalation process
We set up regular, target group-oriented reporting to the executive board, CIO, and relevant business units to establish transparency and trust throughout the entire project
The Result.
We validated the existing program planning and optimized it at key points – including an adapted rollout approach and effective mechanisms to involve production sites
We significantly improved rollout quality and accelerated implementation through a high level of standardization
All production sites were successfully transitioned on schedule
