Initial situation

  • A retail company is investing in the development­ of new production sites to expand its food production capabilities­

  • The goal: To align existing and new sites within a unified process and technology standard (MES + ERP). A complex initiative with high strategic relevance for increasing efficiency, transparency­, and long-term viability of production

Approach

  • Xenium assumes full responsibility­ for project planning, tracking, coordination­ of project teams, and overall budget controlling­

  • We also manage external service providers and ensure a structured escalation­ process. 

  • We set up regular, target group-oriented reporting to the executive board, CIO, and relevant business units to establish transparency­ and trust throughout the entire project

Result

  • We validate the existing program planning, optimizing­ it at key points with an adapted rollout approach and effective mechanisms­ to involve production sites

  • We improve rollout quality significantly­ and accelerate­ implementation­ with a broad-scope standardization­

  • All production sites are transitioned­ success­fully – on schedule
